How Much Does an AI Agent Cost to Build?

No credible industry benchmark exists for custom AI agent pricing; the ranges you see online come from vendor blogs. Built bottom-up from verified data instead: a focused first agent takes roughly 160 to 480 senior engineering hours, and at the market rate band of $75 to $150 per hour that puts a defensible first budget between $12,000 and $72,000, plus ongoing model and operations costs.
The benchmark problem
Why every price range you have read is suspect.
Search for AI agent costs and you will find confident ranges: $40,000 to $80,000 for a simple agent, $100,000 to $300,000 for a retrieval-augmented one, $200,000 to $500,000 for multi-agent systems. Those specific figures come from a software agency's own pricing article, and every similar range online traces back to vendor marketing with undisclosed methodology. No analyst firm or government body publishes a benchmark for what a custom AI agent costs.
The credible numbers that do exist sit at the extremes. Gartner attaches $5 million to $20 million to enterprise-scale generative AI business transformation, which says nothing about a focused business agent. As Gartner analyst Rita Sallam put it:
“There is no one size fits all with GenAI, and costs aren't as predictable as other technologies.”
So this guide does what the market has not: it builds the number bottom-up from data you can verify yourself. The arithmetic is ours. Every input is cited.

For in-house comparisons, salaries understate the true cost. The Bureau of Labor Statistics reports that benefits make up 30.1 percent of total employer compensation costs for private industry, wages the remaining 69.9 percent. Dividing wages by that share (our arithmetic, on the published split) means a fully loaded employee costs about 1.43 times their wage before you add equipment, management, and hiring.
Now the derivation. A focused first agent, the kind we scope in our own AI agent engagements, takes two to four weeks of one to two senior engineers: roughly 160 to 480 engineering hours. At the verified market band of $75 to $150 per hour, that is $12,000 to $72,000 for the build. Wider scope, more integrations, or messy data push a project beyond this band; the agency ranges above show how far vendors will take that. If a quote lands dramatically below it, ask which of the hours the vendor plans to skip.
The run cost
The build is half the story. Budget the run.
An agent in production consumes model tokens every day it works. The published price list for the models we build on most:

Per task those are small numbers. At volume they are not, and the direction of travel is up. Enterprise spending on generative AI reached $37 billion in 2025, 3.2 times the year before, according to Menlo Ventures. Gartner predicts that by 2028 AI coding costs will overtake the average developer's salary as consumption grows and vendors move from subsidized growth to profitability. Price the risk
The most expensive agent is the one that gets cancelled.
Gartner predicted that at least 30 percent of generative AI projects would be abandoned after proof of concept by the end of 2025, citing poor data quality, inadequate risk controls, escalating costs, and unclear business value. Its June 2025 follow-up predicts over 40 percent of agentic AI projects will be canceled by the end of 2027. S&P Global Market Intelligence found the share of businesses scrapping most of their AI initiatives jumped to 42 percent in 2025 from 17 percent a year earlier, with the average organization abandoning 46 percent of proof-of-concepts before production. MIT's 2025 State of AI in Business report found 95 percent of organizations getting zero return on generative AI pilots, and one structural finding worth the whole report: external partnerships showed twice the success rate of internal builds.
The same research shows what the successful minority gains. A Gartner survey of 822 business leaders reported average revenue increases of 15.8 percent, cost savings of 15.2 percent, and productivity improvements of 22.6 percent from generative AI. An IDC study commissioned by Microsoft (read it knowing who paid for it) claims $3.70 returned per dollar invested. The spread between the failures and the successes is not model quality. It is scope discipline, data readiness, and operations, which is exactly where the money in this guide goes.
